Week 83: The Secret of Being a Great Boss

I know the secret of being a great boss. It’s just one thing above all others.

I know what it is because I’ve studied top performing bosses for decades. I’ve compared what the ‘great’ ones do … to what ‘ok’ ones do.

I’ve seen all kinds of great managers and supervisors. They come in various shapes, sizes and ethnic backgrounds. They come from both available genders.

They do a lot of things differently from each other, but they all do one thing regularly, consistently and brilliantly.

They touch base a lot. They visit their people. They help find the barriers – and enable solutions to be found.

Simple, huh? Were you expecting something ultra-sophisticated? Complex, maybe?

It’s none of those things. It’s just simple and powerful. Here’s why.

If a boss touches base a lot, it’s not a major event. Touching base a lot builds a respectful familiarity with the boss and with his or her habit of finding out what’s really going on. That’s a good thing because it lets other things happen easily.

When the boss touches base a lot, it’s easy to have conversations. Some of them will be about work. Some will be about other things. Almost all will be informal … and informative.

Those conversations are how a boss really learns about his or her team members. Those conversations are the way they learn about the boss and what matters to him or her. They’re where the boss has the opportunity to coach, counsel, encourage and correct.

When you, as a boss, touch base a lot you catch problems when they’re new and small and easy to fix. That makes everyone’s life easier.

How simple is that? It’s so simple many bosses don’t think it can be effective. Try it for two weeks. You’ll be AMAZED.

Week 81: If It Ain’t Broke, Don’t Fix It

Every day, a small army of ants arrived on site very early and started work immediately.

They produced a lot and were always fully “engaged” and very happy.

The Chief, a lion, was surprised to see the ants working so well without supervision.

He thought about this … if the ants can produce so much without supervision, surely they will produce even more if they had a supervisor!

So he recruited a cockroach who had extensive experience as a supervisor and was famous for writing excellent reports.

The cockroach’s first decision was to set up a ‘clocking in’ attendance system.

It also needed a secretary to help write and type reports and … it recruited a spider, who managed the archives and monitored all phone calls.

The lion was delighted with the cockroach’s reports and asked it to produce graphs to describe production rates and to analyse trends, so that he could use them for presentations at Board meetings.

So the cockroach had to buy a new computer and a laser printer and … recruited a fly to manage the IT department.

The ants, who had once been so productive and relaxed, hated this new plethora of paperwork and meetings, which used up most of their time …!

The lion came to the conclusion that it was high time he nominated a person to be in charge of the department where the ants worked.

The position was given to a cricket, whose first decision was to buy a carpet and an ergonomic chair for its office.

The new person in charge, the cricket, also needed a computer and a personal assistant, who it brought in from its previous department, to help prepare a Work and Budget Control Strategic Optimisation Plan.

The Department where the ants worked became a sad place, where nobody laughed anymore and everybody was upset …

The cricket convinced the boss, the lion, of the absolute necessity to start a climatic study of the work environment.

Having reviewed the costs for running the ants department, the lion found out that production was much less than before.

So he recruited the owl, a prestigious and renowned consultant, to carry out an audit and to suggest solutions.

The owl spent three months in the department and came up with an enormous report, in several volumes, that concluded: “The department is over-staffed … cuts need to be made as a matter of urgency ...”

Guess who the lion fired first?

Most of the ants, of course, because “they showed lack of motivation and had negative attitudes towards the recent changes and improvements”!!!

Any parallels with your corporate world?

All the good stuff you think you are doing - your people (the profit generators and the customer loyalty generators) may not perceive it in the same way as you!

You can’t afford the risk, in these challenging times, of your people not seeing the changes that you are making as “improvements”.

Week 82: What Would You Change?

If you could change one thing in your organisation – right now – what would it be?

For Ben, Sales Manager in a FMCG Company, it was an increase in profitable sales. The competition were pushing hard, the buyers were playing “hard ball” … sales were stagnant, margins were being squeezed. It was keeping him awake at night. His job was on the line.

For Karen, a team leader in a Financial Services Company, it was improving employee engagement. The market is down 30% + … and employee morale has followed the downward trend. The company is messing about with the Terms and Conditions. People are demoralised, productivity is at an all time low, staff absenteeism and customer attrition are at an all time high. The new “improved” incentive scheme has become a disincentive! The stress was eating Karen alive.

Both Ben and Karen had got into habitual negative thinking patterns brought about by constant exposure to their teams – and the constant criticisms from their bosses.

There didn’t seem to be a way out of this downward spiral in attitudes, behaviour and performance within their teams. They thought they’d tried everything.

They both contacted Sewells around the same time for an informal chat and soon realised there was only one thing they needed to change – and everything else would fall into line.

It sounded too simple to them – although it’s the one thing they’d never tried to change.

It was when we explained “trying to change the way people behave or perform without changing the way they THINK first is a complete waste of time”, that the light bulb went on!

It’s been six months since we started working with Ben and Karen’s teams:

• Ben’s sales are up over 30% and margins up 32.5%.

• Karen’s engagement survey scores are up over 15% points and all the KPIs have shown dramatic improvements.

Week 80: Why Corporate “Mission Statements” are, for the Most Part, a Joke!

There’s a world of difference between truly standing for something as a business and having a corporate “mission statement” that SAYS you stand for something. Those “providing the best service for our customers” signs that decorate the walls not only sound phony but they also bear no resemblance to reality.

Imagine you’re standing in the customer reception area … the room’s cold, the carpet is dirty and the person behind reception has his/her head down, resembling a dead person … engrossed with texting a friend … and is missing the fact you’re there!

You look around and see the “proving the best service for our customers” sign. Next to it is the “mission statement”.

“Our mission is to fulfil the (banking / transportation / widget provision – choose yours) and related needs of our customers and, in doing so, exceed their expectations for service, quality and value.

We will strive to earn our customers’ long-term loyalty by working to deliver more than was promised, being honest and fair and “going the extra mile” to provide exceptional personalised service that creates a pleasing business experience.

We must motivate our employees to provide exceptional service to our customers by supporting their development, providing opportunities for growth and fairly compensating them for their successes and achievements”.

And it drones on and on. And you’re standing there reading this rubbish and wondering. “What kind of idiot do they take me for?” The words on paper are clearly disconnected from the reality of the experience.

It’s like holding on the phone, hearing a recorded voice telling you how much the company values you as a customer! Really?!! Then maybe they should hire more people to answer the phone properly, so you don’t have to wait 30 minutes to get help.

Standing for something in your business isn’t just about writing it down. It’s about believing it and getting everyone else believing it and living it.

By doing this, you close the gap between what you, as an organisation, actually achieve and what you’re capable of achieving!  This means you would be able to solve all your problems 100 times over!!

Chances are that the reason your sales are not what they should be, or profits are squeezed, customer satisfaction is poor, employee engagement and morale lower than you’d like … is because of the gap between what your Corporate Mission Statement says you stand for … and the reality.

Week 79: CULTURE IS ONE THING … VARNISH IS ANOTHER!

Oh boy, did the inspirational email we sent a few weeks ago, entitled “Culture eats strategy for breakfast”, get you all excited?!

We can’t remember a bigger, better, or more positive response to anything we’ve ever sent before.

You’ve requested more insights, as the issue of culture -v- strategy seems to explain so much about poor performance in organisations, as business critical strategies fail to produce anything like the expected results.

INSIGHTS:-

1. Trying to create momentum around the new organisational direction and excitement around new strategies … whilst ignoring the gravitational force of “culture” … is nothing short of madness.

2. Transition projects, unifying “Terms and Conditions” and fiddling with pension entitlements, do more to entrench “culture” in a negative way than most Executives realise.

3. The gravitational force of “culture” almost always brings change initiatives to their knees and smothers, or slows, the ones that do survive.

4. When strategy is not aligned with “culture” … “culture” wins every time.

5. “Culture” is not an abstract thing. It is a living, evolving, entity. It is made up of values, attitudes, behaviours and performance levels that are maintained and enhanced by themselves - not by policies and regulations.

6. “Culture” drives human attitudes and behaviours that turn standards (good, or bad) into a reality EVERYWHERE in the organisation.

So, is your organisational culture focused … not so much on high efficiency, as high resilience and robustness? Can it adapt and change quickly? Is it geared up to experiment, learn, innovate and grow?

Week 78: Do You All Look, Sound and Behave the Same?

Do you stand out from your competitors?

Not in terms of your products, your showrooms, your brochures and advertising.

Do your customer facing people stand out? Do they help differentiate your brand?

To win customers, beat competitors, attract referrals, build brand loyalty and grow sales and profits – your customer facing people need to stand out in a “quality”, “unforgettable” kind of way.

A customer facing person I once knew decided to stand out by wearing a garish fish tie. His salesmanship was awful – and he got what he wanted – he stood out alright - remembered by customers as the “idiot with the fish tie!”

Here are 4 simple strategies to help your customer facing people stand out and amaze customers with levels of service that will lock them into you FOREVER:-

1) Under Promise and Over Deliver
Most often your competitors will do less than they promise. That’s an open door opportunity!
Arrive ten minutes early for meetings/appointments. Follow up faster than you agreed.
Deliver proposals a day early. Include a little extra that wasn’t expected.

2) Be Unforgettable
Send a hand-written note to each customer after each purchase. Be original, genuine, sincere and appreciative.
Contact customers at regular intervals just to make sure the product/service is doing the job.

3) Manage Yourself
Most sales managers are so busy filling in forms for Head Office, they’re hopeless at coaching and developmental feedback. Know your numbers and ratios etc…
Set targets to improve them.

4) Be Really Nice
When the customers aren’t and the weather isn’t.
Make friends with the customer first, be sincere and genuine.
Customers don’t care how much you know until they know how much you care!
Epitomise what your ‘brand’ stands for in everything you do.

Week 77: Culture Eats Strategy For Breakfast

Peter Drucker, the famous management guru, coined the words above. He knows a thing or two about what drives a business.

As businesses emerge from the worst recession we’ve seen, if you want to come out of it strong – and to accelerate in a way that leaves your competitors standing – don’t tighten the purse strings, micro-manage, or put strategy first. It’ll slow your recovery down.

You need to focus on building a culture that supports strategy implementation.

You need to give your people a reason to care about your customers, their colleagues, and how to do the right things – in a business world that seems to reward cutting corners and compromising values.

As you lead the organisation after the storm find out what brings you together as a company – the pride, the passion, the emotional highs you deliver.

Articulate this brilliantly … and the business will follow … it will soar.

Week 76: What Are You Feeding Your People?

Are your people getting what they need from you to become fully engaged … and give their best - day in, day out?

Here’s a great story…

A woman bought a parrot, took him home and then returned him to the pet store the next day.

“This bird doesn’t talk” she told the owner. “Does he have a mirror?” asked the owner. “Parrots love mirrors. They see themselves and start up a conversation”. So the woman bought the mirror.

Next day she returned. The bird still wasn’t talking. “How about a ladder? Parrots love a ladder”.

Sure enough, she was back the next day; the bird still wasn’t talking. “Does your parrot have a swing? If not, that’s the problem. He’ll relax and talk up a storm”. The woman reluctantly bought a swing and left.

When she walked into the store the next day her countenance had changed. “The parrot died”. She said. The pet store owner was shocked. “I’m so sorry. Tell me, did he ever say a word”? he asked. “Yes, right before he died”, the woman replied. “He said, Don’t they sell any food at that pet store?”.

The moral of this story is: You can give your people mirrors, emphasising appearance; ladders, emphasising career success; swings emphasising entertainment but you could be starving them to death by not feeding their spirit and sense of pride and value in themselves, their team and in what the organisation stands for.

Stop the superficial stuff that doesn’t work. Learn how to ignite the real passions in your people so that they become unstoppable!

Week 75: DUMB, DUMB, DUMB ... or what?

Our latest research shows that the “Them and Us” syndrome in lots of organisations is growing … at the very time it should be closing (at worst) and non-existent (at best).

When accelerating out of the recession should be the ‘mission’ everyone is fully focused on; when standing shoulder to shoulder to create unstoppable momentum and performance breakthroughs you’d only dared dream about is paramount … silo mindsets and blame cultures abound.

It seems there’s more to do, in less time, with fewer resources than ever before.

A “task-focused” culture becomes all too dominant when people in the organisation lose sight of the “vision”.

The people who do the work begin to criticise the managers of the work … and the managers, in turn, criticise the leaders!

No-one is showing direction, or inspiring leadership, to lift people out of the task-orientated quagmire.

Managers and leaders are not levelling with people about the future, or don’t know how to do it effectively. Trust in the leaders, and pride in what the organisation is all about, is at an all time low (or pretty close!).

Because of this, disengaged workers have started displaying D.U.M.B behaviour. That is: Distorting and Undermining the Management B*ll**ks.

Week 73: How to Achieve Anything ... D=D+D+D

Being the best you can be is all that anyone can expect of you. It’s also the greatest, most satisfying and fulfilling feeling in the world you can ever have.

There is very little stopping you being the best you can be – you’ve got virtually unlimited gifts, talents, creativity, energy etc… but deep down, you know that anyway.

So, why do so many fall short of being the best they can be?

It’s because they don’t know that there’s a simple formula to follow that never fails; or they don’t know how to apply it … The formula is…

D = D + D + D

Or in other words

D (Dream) = D (Desire) + D (Dedication) + D (Discipline)

Without following the above, to the letter (every pun intended), nothing in life is sustainable. NOTHING!

You need to start with a Dream or a goal – you need to know what you want.

The engine that drives the Dream towards becoming a reality is the Desire. Keeping focused on why you want the Dream will keep you focused; it’ll pull you through the tough times.

The gearbox that turns the Desire into appropriate action is Dedication.

Desire tells you why you want it; Dedication will get it for you.

What makes your Dream a permanent part of your life is the Discipline. Trying, trying and trying again until you master being your best; Discipline turns the Dreamer into a world class achiever.

Week 72: Where have all the leaders gone?

A leader is someone who can take a group of people to a place they themselves don’t think they can go.

At the end of the day, the Art of Leadership is all about giving people the direction they can believe in and showing them the value of playing their full part in making it happen. In other words, it’s about motivating people. This requires action … plus emotion … plus intelligence, or in other words, it must engage the body … the heart … and the mind. True leadership involves engaging people in all three areas in order to achieve breakthrough performance improvements.

The dilemma most organisations face today, is that most managers and supervisors are not leaders … not that they can’t be … it’s just they’ve never been shown how to be. Over 90 per cent of UK managers have never been exposed to the fundamental principles and practices of leadership. Therefore, the Art of Leadership is not lost … it’s never been found in the first place!
You may think you’ve got a programme in place that has Leadership in the title somewhere; just because it’s called Leadership doesn’t mean it is ... a leadership programmre always delivers performance breakthroughs. If yours doesn’t it’s not effective ... end of!

Week 71: Change Your Thinking ... and the Thinking of the People Around You

Your mind is like the most wonderful, efficient factory in the universe; a factory that manufactures and processes thousands of thoughts every day … and these thoughts determine our productivity in life.

The factory is controlled by two shift managers, Mr Success and Mr Failure:-

Mr Success specialises in producing reasons why we can handle whatever comes our way … and why we are more than able to conquer.
Mr Failure specialises in producing reasons why we can’t succeed and why we should give up.
Both shift managers are instantly obedient and, at the slightest signal from us, will spring into action.

Give a positive signal and Mr Success puts the whole ‘thought factory’ on overtime and all the switches and levers are thrown to ensure that one encouraging, uplifting, “can do” and “the way to” thought, after another, floods our mind, influences our actions and lifts our performance and productivity = Results go through the roof! (Sometimes, we can’t sleep because the excitement is so intense!)

However, give a negative signal and set Mr Failure loose on thought production … and all the reasons in the world why we can’t and won’t, or shouldn’t succeed will drown us. All our energy gets consumed, all our confidence will evaporate and we’ll turn into frowning, doubting, fatalistic victims = Results plummet!

Success or failure isn’t a matter of intelligence, age or position … it’s a matter of “right thinking”. Our success or failure is directly related to the thoughts we’ve been stocking in our mind’s ‘warehouse’. We can only deliver from stock. What kind of performance would our car give us if we kept putting dirt in the fuel tank?

You don’t have more problems than other people … you just think about them more often. The truth is … it is not your life, career progression, relationships, or business results that are not working … it’s your THINKING!

Week 70: The Performance Breakthrough You Need and Want

You’ll have realised by now that the corporate ‘vision’, together with the associated ‘values’ and strategies, will not automatically produce the performance breakthroughs you were hoping for.

The gap between the ‘vision’, ‘values’ and strategies and the bottom-line results can only be bridged by three things:-

1. Excellent Communication
2. Inspiring Leadership
3. Brilliant Execution

Excellent Communication – Are you communicating the new direction and ways of doing things in a way that ignites people’s passions, not their cynicism? And, stirs their souls, not their suspicions? And, lifts their spirit rather than crushes it? Do your people ‘get it’? Not just part of it, ‘ALL OF IT’?

Inspiring Leadership – Effective leaders not only know where they are going but also, more importantly, know how to show people the value of going with them. Inspiring leaders do this on a daily basis so people will go to the ends of the earth for them – and for what the organisation stands for.

Brilliant Execution – This is the key to performance breakthrough. Strategies are ten a penny … brilliant execution is priceless!

Execution has two meanings:-

1) To put to death
2) To complete fully

Week 69: You Will Never Lose Your Value ... Unless You Allow It

I started off a speech recently by holding up a £50 note.

In the room of 200 I asked: “Who would like this £50 note?”

Hands started going up.

“I am going to give this £50 to one of you, but first, let me do this”…

I proceeded to crumple up the £50 note.

I then asked, “Who still wants it?”…

Still the hands were up in the air and the audience began to murmur.

“Well”, I replied, “What if I do this?”

And I dropped it on the ground and started to grind it into the floor with my shoe.

I picked it up, now crumpled and dirty.

“Who still wants it now?”

Still the hands went into the air the noise level of the murmuring increased.

“My friends, we’ve all just learned a very valuable lesson. No matter what I did to the money, you still wanted it because it did not decrease in value. It was still worth £50 was it not?”

“You see, many times in our lives, people are dropped, crumpled, and ground into the dirt by the way others treat them – friends, partners, bosses, work colleagues etc …”

I went on to say…

“Too many people allow such experiences to make them feel as though they are worthless”.

The hush was deafening.

Please remember this example because as human beings no matter what has happened, or what will happen, you will never lose your value … unless you allow it.

Dirty or clean, crumpled or finely creased, you are still priceless … with the gifts and talents to match.

You are unstoppable when you focus on your inestimable value - Don’t EVER forget it.

If life brings you to it – you’ve got the ability to go for it, to bring you through it!!
